Try Silence For Success

Do you take time to think and reflect or do you stay so connected and engaged that you end up listening to someone else and forming your opinions from their thoughts instead putting in the hard work to think for yourself?

Do you enjoy quiet time or do you find silence scary or even depressing?

Anecdotal evidence shows that while most people are uncomfortable with silence, others are actually terrified by it. Not the silence of a sensory deprivation tank, just natural silence; the silence that come from turning off and unplugging from our wired world. No iPod, cell phone, TV, radio, etc.

But it’s only in silence that

  • your mind can wander unfocused down paths you would never think of intentionally;
  • unconnected scraps can coalesce to form new ideas;
  • you can dig around and learn what actually comprises your MAP (mindset, attitude, philosophy)™;
  • really get to know yourself; and hopefully
  • become best friends with yourself.

I wonder if it was silence that fostered the great thinkers and philosophers of the past as opposed to what passes for wisdom these days. Perhaps the natural silence led to self-knowledge and knowing gave them the ability to formulate their great ideas.

Did the enforced silence of prison nurture Nelson Mandela’s ability to conceive his vision and eventually articulate it to the world?

No matter your age, try it. Unplug and get comfortable—with silence and with yourself.

Make silence your friend and watch your (and your people’s) happiness, satisfaction and creativity soar.

Silence IS Golden

In his comments regarding a truly depressing article on the dumbing down of American kids, Glen over at Life Dev said, “Personally, I think a major problem with our entire society is that it doesn’t allow for reflection. … We’ve grown the mentality that it’s better to listen to someone else than it is to think for ourselves.”

Before you get too depressed by the article check out The Primal Teen by Barbara Strauch,

“In unprecedented work, scientists are discovering exactly how the teenage brain works. Using powerful new brain-scanning machines, peering for the first time into living, working teenage brains, coordinating work across countries and across continents, drawing on pioneering work with adolescent primates and even rats, the neuroscientists are finding that the teenage brain, far from being an innocent bystander to hormonal hijinks, is undergoing a dramatic transformation.
The teenage brain, it’s now becoming clear, is still very much a work in progress, a giant construction project. Millions of connections are being hooked up; millions more are swept away. Neurochemicals wash over the teenage brain, giving it a new paint job, a new look, a new chance at life. The teenage brain is raw, vulnerable. It’s a brain that’s still becoming what it will be.”

But I couldn’t agree more about the lack of quiet time.

  • really get to know yourself; and hopefully
  • become best friends with yourself.

Unscientifically speaking, perhaps it was silence that fostered the great philosophers of bygone times. First, they were forced to know themselves and knowing gave them the ability to formulate their great ideas. Did the enforced silence of prison nurture Nelson Mandela’s ability to conceive his vision and eventually articulate it to the world?

No matter your age, try it. Unplug and get comfortable—with silence and with yourself.

Fighting Tech

Maybe it takes tech to beat tech.

Or founders who plan to walk their talk even after them become successful, unlike the “don’t be evil” guys.

More entrepreneurs are pursuing social or environmental goals, said Greg Brown, a professor of finance at the Kenan Institute of Private Enterprise at the University of North Carolina.

Companies like Toms, Warby Parker and Uncommon Goods have pushed this concept into the mainstream by creating successful business models built around helping others. This trend has led to the rise of B Corporations, a certification for companies that meet high standards of social responsibility. The program started in 2007, and now more than 2,500 companies have been certified in more than 50 countries.

Including Afghanistan.

Not all these startups make it and many are choosing to do it sans investors who often start pushing for growth and revenue, social mission be dammed.

And they are slowly succeeding.

Companies like Moka are a reflection of how consumers think as well, Professor Brown said. As people’s wealth increases, they think more about quality and less about quantity. They also consider the social context of what they’re buying.

Others are developing tech to defend against tech.

The “bracelet of silence” is not the first device invented by researchers to stuff up digital assistants’ ears. In 2018, two designers created Project Alias, an appendage that can be placed over a smart speaker to deafen it. But Ms. Zheng argues that a jammer should be portable to protect people as they move through different environments, given that you don’t always know where a microphone is lurking.

These may not be the solution, assuming there is one, but this definitely isn’t.

Rather than building individual defenses, Mr. Hartzog believes, we need policymakers to pass laws that more effectively guard our privacy and give us control over our data.

You have on to consider tech’s actions in Europe to know that laws don’t stop tech.

There’s another potential positive brewing in tech — actually a disruption of sorts.

That’s the long-time coming move away from current ageist thinking.

As brilliant as young coders are, though, the industry can’t survive on technical chops alone. Last year, Harvard Business Review shared that the average age of a successful startup founder isn’t 25 or 30—it’s 45 years old.

Call it a miracle, but investors, the majority over 40, are starting to value the experience that comes with age.

Hopefully, in the long-run, the potential for success will outweigh the hang-up on age.

As a whole, entrepreneurial communities also need to do more to bring diverse groups to meet-ups, panels and speaking engagements. The importance of having more voices at the table can’t be diminished.

Let’s just hope it isn’t too long.

Ryan’s Journal: Why Look?

I had a recruiter reach out to me today. It starts innocently enough. They connect on LinkedIn. 80% of the time after the connection it is complete silence from the recruiter. If I’m curious I will look at their site, but usually I don’t even do that.

I am in sales, so whenever I have these folks who connect and don’t speak, it confuses me. However, today I had a recruiter who connected then messaged.

I don’t mind these approaches, I get that they are trying to fill roles, but I am in a place now where I truly don’t care what role is out there. I’m happy where I am, I’m making a good living and the company is on a rocket ship of growth without VC money calling the shots.

This guy reached out and asked if I had time for a quick chat. I responded by asking what it would reference as I wanted some context. Instead he said a mutual connection suggested me and he had a need for my expertise. I’ll be honest, that sounds like BS to me.

My post here is to not bash recruiters, but to say you have to give context for a meeting. The old trick of creating curiosity in a prospect by dangling something in front of me doesn’t work. You know what does work?  An explanation of a career path or role that is too exciting not to consider. A company that has a culture that promotes success.

For this recruiter the answer will be a solid no for my time. I asked twice for context, didn’t get it and quite frankly don’t care to pursue it further.

To be or not to be distracted is an individual free choice and can’t be dictated by others, but it is always wise to look at the consequences of one’s chosen actions.

Distracted driving kills people.

Distracted thinking kills creativity and innovation.

Know Thyself

How does one really change for the better, since it seems so much easier to change for the worse?

One takes time to know thyself.

The proverb has been around for eons. It started with the ancient Egyptians, who inscribed it in the Luxor Temple (“Man, know thyself, and you are going to know the gods”), continued with Socrates and Plato, and on down the centuries.

The oldest philosophical wisdom in the world has one piece of advice for us: know yourself. And there is a good reason why that is.

Without knowing ourselves, it’s almost impossible to find a healthy way to interact with the world around us. Without taking time to figure it out, we don’t have a foundation to built the rest of our lives on.

Interest in knowing oneself has decreased as the number of distractions have increased.

Why?

Because it’s often uncomfortable, requiring us to face stuff in our beliefs and our MAP that we would rather avoid or just plain ignore.

Worse, getting to know yourself requires time spent alone and in silence — anathema to the modern world.

Being alone and connecting inwardly is a skill nobody ever teaches us. That’s ironic because it’s more important than most of the ones they do.

You aren’t born knowing yourself, nor can you learn about yourself from others.

However, spending the time and effort required, and enduring the sometimes extreme discomfort, to develop and use this skill provides the highest ROI of any effort at self-improvement in both the short and long-term.

Ducks in a Row: It’s Only Wrong If You’re Caught

From religious leaders to politicians; corporate titans to everyday folks; glitterati to moguls; intelligentsia to idiots; there seems to be no action that elicits societal condemnation, let alone punishment, for anyone except getting caught.

That’s right, getting caught.

If a societal no-no, first vehemently deny it and/or claim you didn’t realize anybody actually minded. If that doesn’t work, apologize profusely using language that changes the focus from what you did and who you hurt to you, i.e., how sad you are for them and how your big sister broke your GI Joe when you were a kid, so it’s not really your fault.

Another approach is to buy their silence, but if that doesn’t work, you can claim that the devil led you astray, you were weak, but you’ve preyed a lot, God forgave you and so should those you mislead/hurt.

Enterprise and Internet companies emote about how important user privacy is and how hard they try to protect it every time they’re hacked or their hands are caught in the cookie jar.

Worse, repercussions of serious criminal actions, especially murder, are relativity easy to avoid as long as you’re white and well-healed — or in law enforcement.

It used to be that people talked of someone having a “strong moral compass.” I suppose many still do, but that’s not worth much when “true north” is portable, shifting with the trends on social media and shoved around by rigid ideologies.

If The Shoe Fits: Why Stars Stifle Innovation

If I have to listen/read one more time about value/importance/etc of hiring “stars” or the “best” whatever I think I may scream. Or, better yet, shove the words/premise down the appropriate throat.

While I, and a small minority, have tried to debunk this mindset we haven’t made much progress.

So here’s an article from Scott E Page, the Leonid Hurwicz collegiate professor of complex systems, political science and economics at the University of Michigan, Ann Arbor.

Perhaps you’ll pay attention to him.

Why hiring the ‘best’ people produces the least creative results

While in graduate school in mathematics at the University of Wisconsin-Madison, I took a logic course from David Griffeath. The class was fun. Griffeath brought a playfulness and openness to problems. Much to my delight, about a decade later, I ran into him at a conference on traffic models. During a presentation on computational models of traffic jams, his hand went up. I wondered what Griffeath – a mathematical logician – would have to say about traffic jams. He did not disappoint. Without even a hint of excitement in his voice, he said: ‘If you are modelling a traffic jam, you should just keep track of the non-cars.’

The collective response followed the familiar pattern when someone drops an unexpected, but once stated, obvious idea: a puzzled silence, giving way to a roomful of nodding heads and smiles. Nothing else needed to be said.

Griffeath had made a brilliant observation. During a traffic jam, most of the spaces on the road are filled with cars. Modelling each car takes up an enormous amount of memory. Keeping track of the empty spaces instead would use less memory – in fact almost none. Furthermore, the dynamics of the non-cars might be more amenable to analysis.

Versions of this story occur routinely at academic conferences, in research laboratories or policy meetings, within design groups, and in strategic brainstorming sessions. They share three characteristics. First, the problems are complex: they concern high-dimensional contexts that are difficult to explain, engineer, evolve or predict. Second, the breakthrough ideas do not arise by magic, nor are they constructed anew from whole cloth. They take an existing idea, insight, trick or rule, and apply it in a novel way, or they combine ideas – like Apple’s breakthrough repurposing of the touchscreen technology. In Griffeath’s case, he applied a concept from information theory: minimum description length. Fewer words are required to say ‘No-L’ than to list ‘ABCDEFGHIJKMNOPQRSTUVWXYZ’. I should add that these new ideas typically produce modest gains. But, collectively, they can have large effects. Progress occurs as much through sequences of small steps as through giant leaps.

Third, these ideas are birthed in group settings. One person presents her perspective on a problem, describes an approach to finding a solution or identifies a sticking point, and a second person makes a suggestion or knows a workaround. The late computer scientist John Holland commonly asked: ‘Have you thought about this as a Markov process, with a set of states and transition between those states?’ That query would force the presenter to define states. That simple act would often lead to an insight.

The burgeoning of teams – most academic research is now done in teams, as is most investing and even most songwriting (at least for the good songs) – tracks the growing complexity of our world. We used to build roads from A to B. Now we construct transportation infrastructure with environmental, social, economic and political impacts.

The complexity of modern problems often precludes any one person from fully understanding them. Factors contributing to rising obesity levels, for example, include transportation systems and infrastructure, media, convenience foods, changing social norms, human biology and psychological factors. Designing an aircraft carrier, to take another example, requires knowledge of nuclear engineering, naval architecture, metallurgy, hydrodynamics, information systems, military protocols, the exercise of modern warfare and, given the long building time, the ability to predict trends in weapon systems.

The multidimensional or layered character of complex problems also undermines the principle of meritocracy: the idea that the ‘best person’ should be hired. There is no best person. When putting together an oncological research team, a biotech company such as Gilead or Genentech would not construct a multiple-choice test and hire the top scorers, or hire people whose resumes score highest according to some performance criteria. Instead, they would seek diversity. They would build a team of people who bring diverse knowledge bases, tools and analytic skills. That team would more likely than not include mathematicians (though not logicians such as Griffeath). And the mathematicians would likely study dynamical systems and differential equations.

Believers in a meritocracy might grant that teams ought to be diverse but then argue that meritocratic principles should apply within each category. Thus the team should consist of the ‘best’ mathematicians, the ‘best’ oncologists, and the ‘best’ biostatisticians from within the pool.

That position suffers from a similar flaw. Even with a knowledge domain, no test or criteria applied to individuals will produce the best team. Each of these domains possesses such depth and breadth, that no test can exist. Consider the field of neuroscience. Upwards of 50,000 papers were published last year covering various techniques, domains of enquiry and levels of analysis, ranging from molecules and synapses up through networks of neurons. Given that complexity, any attempt to rank a collection of neuroscientists from best to worst, as if they were competitors in the 50-metre butterfly, must fail. What could be true is that given a specific task and the composition of a particular team, one scientist would be more likely to contribute than another. Optimal hiring depends on context. Optimal teams will be diverse.

Evidence for this claim can be seen in the way that papers and patents that combine diverse ideas tend to rank as high-impact. It can also be found in the structure of the so-called random decision forest, a state-of-the-art machine-learning algorithm. Random forests consist of ensembles of decision trees. If classifying pictures, each tree makes a vote: is that a picture of a fox or a dog? A weighted majority rules. Random forests can serve many ends. They can identify bank fraud and diseases, recommend ceiling fans and predict online dating behaviour.

When building a forest, you do not select the best trees as they tend to make similar classifications. You want diversity. Programmers achieve that diversity by training each tree on different data, a technique known as bagging. They also boost the forest ‘cognitively’ by training trees on the hardest cases – those that the current forest gets wrong. This ensures even more diversity and accurate forests.

Yet the fallacy of meritocracy persists. Corporations, non-profits, governments, universities and even preschools test, score and hire the ‘best’. This all but guarantees not creating the best team. Ranking people by common criteria produces homogeneity. And when biases creep in, it results in people who look like those making the decisions. That’s not likely to lead to breakthroughs. As Astro Teller, CEO of X, the ‘moonshoot factory’ at Alphabet, Google’s parent company, has said: ‘Having people who have different mental perspectives is what’s important. If you want to explore things you haven’t explored, having people who look just like you and think just like you is not the best way.’ We must see the forest.Aeon counter – do not remove

Golden Oldies: If the Shoe Fits: Physical Advantage

It’s amazing to me, but looking back over more than a decade of writing I find posts that still impress, with information that is as useful now as when it was written.

Golden Oldies are a collection of what I consider some of the best posts during that time.

This Golden Oldie dates to 2015, although many of the links are much earlier. Suffice it to say that two years later more companies have turned to technology and more people spend their days with screens than with each other. Simultaneously, engagement has plummeted, moral is in the basement, and toxic cultures are on the rise.

Do you use technology to solve problems? Enhance creativity and drive innovation? Develop your team and build your people?

Years ago I wrote Fools, Tools, and Management Cool about how technology doesn’t take the place of good management.

I’ve written about the advantages of silence and the importance of unwiring and how to be Luftmenschen (people who deal in the non-tangible: ideas, thoughts, dreams).

When it comes to technology, you may want to rethink the approach.

A growing body of neuroscience research has begun to reveal the exact ways in which information age technologies cut against the natural grain of the human mind. Our understanding of all kinds of information is shaped by our physical interaction with that information. Move from paper to screen, and your brain loses valuable “topographical” markers for memory and insight.

Although screens have their strengths in presenting information — they are, for example, good at encouraging browsing — they are lousy at helping us absorb, process, and retain information from a focused source. And good old handwriting, though far slower for most of us than typing, better deepens conceptual understanding versus taking notes on a computer — even when the computer user works without any internet or social media distractions.

In short, when you want to improve how well you remember, understand, and make sense of crucial information about your organization, sometimes it’s best to put down the tablet and pick up a pencil.

The work described was done by the Drucker Institute and is easy to try with your people.

The great news if you want to try unplugging is that the basic techniques are simple and free. Here’s an Un/Workshop-style exercise you can try on your own time, with your own team, in just a half-hour: Including yourself, get six or more of your colleagues together. Divide yourselves into two or more small groups. Give each group one piece of paper with a single question printed on it: Who is our customer?

Depending how young your team is you may incur some minor costs — like the need to shop for paper and pencils and possibly explain how to use them.

Golden Oldies: Discriminating Leadership and Influence, Persuasion and Manipulation

It’s amazing to me, but looking back over more than a decade of writing I find posts that still impress, with information that is as useful now as when it was written.

Discriminating Leadership

The ability to influence is not the sign of a leader; nor are visions, forceful opinions, board seats, titles or popularity. After all, if a high media profile was a sign of leadership then Britney Spears and Paris Hilton are leaders.

Millions of people are influenced and even inspired by writers and actors, but does that make them leaders? Angelina Jolie is considered a leader for her tireless charitable efforts as opposed to her screen credits; Rush Limbaugh may influence thousands, but I’ve never heard him called a leader.

It is the singular accomplishments; the unique actions that deserve the term, not the position you hold or just doing your job.

I knew a manager who thought his major accomplishment was managing his 100 person organization, but that wasn’t an accomplishment—that was his job. The accomplishment, and what qualified him as a leader, was doing it for four years with 3% turnover and every project finished on time and in budget.

Jim Stroup over at Managing Leadership (no longer available) wrote, “There is a strong and general instinct to ascribe positive values to what we have determined to be examples of leadership. In a world that so often confuses forcefulness with leadership, this can be – and frequently is, in fact, revealed to be – an exceedingly dangerous habit… There is a particularly frustrating – and increasing – tendency to characterize any practice or trait deemed “good” as “leadership.” When an executive exhibits behavior that is highly valued – or even expresses a perfectly ordinary one especially well – he or she is declared to be a “leader,” or to have demonstrated “leadership.”

Dozens of corporate chieftains who were held up for years as exemplifying visionary leadership now stand in line for bailout money—or dinner in jail.

There is no way to stop the word being used and abused, but you have the option to hear it for what it really is—a word with no baggage, no assumed meaning.

A word on which you focus your critical thinking instead of accepting it blindly, assuming that all its traits are positive or rejecting it based on nothing more than ideology.

Last week I had lunch with four managers, “Larry,” “Mandy,” “Paul” and “Ashish.” At one point the conversation turned to how the ability to influence people affected the ability to lead.

It was a lively conversation, but I stayed on the sidelines; noticing my silence, Ashish asked me what I thought.

Instead of responding I asked all of them what the difference was between influence, persuasion and manipulation.

This provoked another active discussion, with the upshot that while it was acceptable to influence people it was wrong to manipulate them. This time it was Mandy who asked what I thought.

I responded that I didn’t see a lot of difference between the three.

That shocked them all, but really upset Larry.

So I explained my thinking, which formed the basis of this post in 2011.

Influence = Manipulation

Every conversation about leadership talks about ‘influence’ and how to increase yours.

In a post at Forbes, Howard Scharlatt defines influence this way,

Influence is, simply put, the power and ability to personally affect others’ actions, decisions, opinions or thinking. At one level, it is about compliance, about getting someone to go along with what you want them to do.

He goes on to describe three kinds of influencing tactics: logical, emotional and cooperative, or influencing with head, heart and hands and talks about ‘personal influence’ and its importance in persuading people when authority is lacking.

A couple of years ago I wrote The Power of Words and said, “Personally, other than socially acceptable definitions, I don’t see a lot of difference between influence and manipulation,” and I still don’t.

I realize most people consider manipulation negative and influence positive, but they are just words.

I often hear that leaders are good people, while manipulators are bad people. But as I pointed out in another post,

leaders are not by definition “good;”

they aren’t always positive role models; and

one person’s “good” leader is another person’s demon.

Everyone believes they use their influence in a positive way, but when you persuade people to do [whatever] who are you to say that both the short and long-term outcome is positive for them?

Influence, persuasion, manipulation; call it what you will, just remember that it is power and be cautious when you wield it.

In spite of the heated disagreement I saw no reason to change my thinking.

I was surprised at the end of the discussion when even Larry commented that while it made sense that the words didn’t actually signal intent he still didn’t like it and wasn’t about to use them interchangeably, which made sense to me, because language carries the meaning (and the baggage) of the time and place in which it’s used.
