Leadership's Future: The Work-Life Edge

balanceWhen the economy slows, it’s easy to ignore retention factors because management kids itself into believing that replacing people is no big deal.

But slow as it’s happening, the times they are a’chnging.

At least here and there, in companies that really understand the importance of attracting and retaining scarce talent.

“To reduce “female brain drain,” global companies such as Ernst & Young, Goldman Sachs, Booz Allen Hamilton, Hewlett-Packard, Best Buy and dozens of others are increasingly offering a variety of flexible work options.”

Don’t get me wrong. These companies aren’t doing it out of the goodness of their corporate heart or caring social consciousness, they’re doing it because it makes financial sense, AKA, vested self-interest.

“Business analysts and executives say talent retention and the forces of demography are the chief reasons large, traditional companies accommodate the needs of female employees. Fifty-eight percent of college graduates are women, and nearly half of all professional and graduate degrees are earned by women…the number of women with graduate and professional degrees will grow by 16 percent over the next decade compared with an increase of only 1.3 percent among men.”

And the need is going to get worse.

“Whether you can hear it or not, a time bomb is ticking in C-suites worldwide. Its shock waves will resonate for decades. The explosive: indisputable demographics. Surveys…indicate that the number of managers in the right age bracket for leadership roles will drop by 30% in just six years. Factor in even modest growth rates, and the average corporation will be left with half the critical talent it needs by 2015.”

It’s not just large firms, SMB companies are active in the effort, although they often skip the language and the programs are more informal—which is why they’re often described as “being like a family.”

Although the work-life trend started with women, the guys want it, too, and Millennials assume it as a right.

The economy will turn around—it always does; more Boomers will retire; demographics will prevail; talent will be scarcer and the companies that already know how to offer balance will have an enormous recruiting edge.

Ducks In A Row: Leaders are NOT Silver Bullets

ducks_in_a_rowRecently Dan McCarthy asked if there was a leadership crisis or is it a branding issue and I’ve been stewing ever since. (Please take a moment to read the post and the discussion.)

I’ve been stewing not so much because I disagree with Dan’s individual points, but because I disagree with the whole leadership-for-the-chosen-few attitude prevalent since the end of WWII.More than that, I am vehemently against the leader-as-a-silver-bullet school of thought.

The extent of this attitude has become glaringly apparent and the Presidential election is the highest profile example.

Yes, I voted for Obama, but not with any expectation that he could take office and resolve the global economic crisis, provide an abundance of high-paying jobs and reverse outsourcing, end our involvement in the wars and provide universal healthcare during his first year—or even his first four years.

There is no human being on the planet who could have accomplished any one, let alone all, of those goals.Hero-leaders, god-like leaders, God-as-leader—none are going to lead us anywhere because none is universally acceptable.

And it is time to stop looking to others to clean up our messes.

Real change starts as a grass roots effort, not as the vision of a larger-than-life figure with a title that is more like a target.

But we love to have a scapegoat; someone to shoulder the responsibility and take the blame for an effort doesn’t work—and that we can laud in the event that it does.

Remember when financial writers talked about share prices and compared 2005 prices to their pre dot bomb highs?

I think that comparing leaders/managers who functioned brilliantly during an up economy to those are performing now is just as ridiculous—there is no similarity between running a company in 1999 or 2006 and now.

Just as importantly, I believe we have a crisis in ‘followers’, both the actions and the brand.

Initiative is expected in the select ‘high potential’ few, but if you aren’t in that group initiative is often shot down. So, by de facto definition, followers are lower; a lesser breed from which to expect little more than compliance.

When high potential is identified early “late bloomers” are often nipped in the bud—or leave to flower somewhere else.

Developing and rewarding initiative, no matter the source, helps build leadership into a core competency throughout the organization.

That, in turn, builds strong, thinking followers and positions the company to thrive no matter what.

Advice About Advice

magic-castleI’m a coach, so I spend a lot of time discussing challenges and situations and then offering ideas, suggestions and, sometimes, specific advice.

I do my best to jar my clients’ thinking, not necessarily to have them follow my lead, but to nudge them out of their comfort zone and into a more creative space.

Basically, I’m a bit lazy in as much as I don’t do any more than is necessary and I avoid complexifying anything.

So when I do offer specific suggestions they’re based on what I consider common sense and are aimed at simplifying whatever is involved.

I often get a ‘wow!’ reaction and lots of excitement.

When asked, I explain the basis of my thinking and suddenly the reaction becomes ‘that’s simple, anyone could think of that’.

It’s a lot like magic tricks. They’re very impressive when you see the magician do them on stage, but when you know how they are done they often become drab and mundane—the magic is gone.

As a result, I’ve learned to keep my mouth shut; I don’t add a lot of mystique, because it feels like a con, but I don’t have to say that my mind always goes for the simplest approach possible because essentially I’m lazy.

So the next time you’re faced with a challenge try looking for the simplest way to solve it and wow those around you with your brilliance.

Achieving Fairness

result-of-unfair-treatmentLast Monday we discussed some of the ridiculous reasons that managers use to excuse their lack of fairness and Tuesday we covered what most employees actually mean by ‘fair’.

The main focus was on compensation and that doesn’t begin to cover it.

Unfair treatment from pay to perks to training to strokes to any form of attention will create problems.

Note: I didn’t say ‘might’ or ‘may’ cause problems, but will cause them.

Not just engagement, motivation and retention problems, but also problems with creativity, innovation, initiative (AKA leadership) and especially trust—there won’t be any.

So let’s be clear.

There is no acceptable reason to treat any of your people unfairly.

How do you know that you are being unfair?

I have never met or heard of any managers who didn’t know deep down that they were being unfair.

They may ignore their actions and practice extreme awareness avoidance regarding their reasons, but they know.

The solution is simply to stop; there is no fancy action list; no books to read, no research to do.

You know when you do it, so you’ll know when you stop.

Simple—yes; easy—no. But it has to be done if you want your team to excel.

Real Leaders Are Fair

fairnessIs your company fair? Is fairness part of your MAP? Are you fair to your people? How often have you heard (or said), “That’s not fair!”

People accept that life isn’t fair—more or less. Whereas you can’t walk away from life, but it’s relatively easy to walk away from a company or manager you perceive as unfair.

What do people expect within the business world in terms of fairness?

The obvious is that they don’t want to be shafted a la Enron. However, fairness refers to more than the obvious, most often to the company/manager doing what they said they would do, i.e., walking their talk.

Fairness is what people want and fairness is what most companies/managers promise—but frequently don’t provide. For example:

Fairness excludes politics

  • Official – people will be promoted based on what they do
  • De facto – people are promoted based on who they know

Fairness is egalitarian

  • Official – everybody will fly economy class when traveling
  • De facto – senior management flies first class

Fairness includes parity

  • Official – similar skills are compensated similarly with any differences the result of merit
  • De facto – compensation differences result from expediency, prejudice, or favoritism

Besides doing ‘the right thing’, why be fair? What’s in it for you?

Quite a lot, actually.

Fairness reduces turnover (and its associated costs), increases productivity, and fuels innovation, all of which makes you look good as a manager and gives your company a good street rep. Yes, companies have street reps, too, and those reputations have a major impact on the caliber of people applying; a rep that is positive for fairness makes it easier to higher great people.

All this means better reviews, increased compensation, a reputation that’s pure gold and a great night’s sleep.

What’s not to like? And all you have to do is do as you say you will.

Seize Your Leadership Day: Social Media: Smart, Stupid And Undecided

seize_your_daySocial media; stories about it are everywhere, but I find the most interesting are about what companies are doing and how its being used.

Let’s start with Twitter. Everybody has heard of Twitter, even people who have no idea what it is talk about it—like my friend’s great-granny. But it’s their smarts in innovation that is most impressive—they outsource it.

Twitter’s smart enough, or lucky enough, to say, ‘Gee, let’s not try to compete with our users in designing this stuff, let’s outsource design to them.’ –Eric von Hippel, head of the innovation and entrepreneurship group at the Sloan School of Management at M.I.T.

If you run a business these days you’re probably using Facebook or thinking about it—I know I am. So I found this article in the NY Times of great interest, especially since it’s written for folks, not pros.

You need to be where your customers are and your prospective customers are, and with 300 million people on Facebook, and still growing, that’s increasingly where your audience is for a lot of products and services. –Clara Shih, author of “The Facebook Era” (Pearson Education, 2009).

Do you know the key ingredient that helps police nab the bad guys? Stupidity—theirs. It used to be that they flashed their loot around and bragged to their friends, not they flash their loot and brag on Facebook.

Maxi Sopo thought he had made an excellent decision when he ran away to Cancun to escape a Seattle fraud prosecution. He also thought it would be a great idea to add a former Justice Department official as a friend and gush about his exploits on Facebook.

I love it when stupid gets stupider.

Last is an item that falls in the smart or stupid category—you decide. It asks the question; at what point does a CEO’s Facebook sharing cross the boundary to TMI (too much information)?

Recently Chip Conley, CEO of Joie de Vivre, a $230 million company with more than 3,000 employees, got enmeshed in a bit of a 2009 corporate culture snafu. Conley’s not your average Harvard MBA pinstriped buttoned-down corporate chieftan. He’s an entrepreneur. He writes his own rules. So to him, it wasn’t so strange to post some pictures of himself at the Burning Man whatever-it-is in the dessert on his Facebook fan page. Or to tweet on Twitter about the demise of his 8 year long relationship.

Leadership's Future: Visions Trump Values

vision-trumps-valuesRaising kids is about teaching values, among other things, but kids learn by watching more than by listening. “Do as I say, not as I do” just doesn’t fly these days.

Cheating is not only a good example, it’s a global one.

Everyone knows that cheating is wrong, yet in US surveys 64% of high school students say they have cheated, while 84% of undergraduate business students and a whopping 56% of MBA students also admit to cheating. Not only is cheating prevalent, parental action often condones it.

Since many of these same parents are leaders in the workplace, the results of a McKinsey survey asking “which capabilities of organizations as a whole are most important for managing companies through the crisis” should come as no surprise.

Ability to shape employee interactions and foster a shared understanding of values.

Only 8% thought that important, which placed ‘shared values’ dead last on the list of nine.

What was first on the list? The item considered the most important?

Ability to ensure that leaders shape and inspire the actions of others to drive better performance.

Number two isn’t much of an improvement.

Capacity to articulate where the company is heading and how to get there, and to align people appropriately.

All the research I’ve seen claims that the best way to avoid ethical lapses is to have sustainable ethics embedded deep in the company’s culture.

And the comments of Rick Wartzman, director of the Drucker Institute at Claremont Graduate University, really resonate.

Perhaps the oddest aspect of the McKinsey findings is the suggestion that providing leadership is somehow separate from promoting values. In fact, the two are bound together—the double helix of any corporation’s DNA.

One would think that means the company’s leaders understand the value of values and would proactively work to foster and embed them.

But no, these leaders, likely the same one whose kids admit to cheating, believe that visions trump values.

Ducks In A Row: Are Slogans Valuable Or Obsolete

ducks_in_a_rowWhat do you think about slogans? Do they resonate with you or do you just shrug them off?

The subject came up when a client asked me whether it was worth the effort of finding an effective slogan for a new program at his company; he said the idea surfaced because of the success of President Obama’s “Yes we can” during the last election.

Our conversation reminded me of an article last year about the futility of slogans in today’s world by Dan and Chip Heath, co-authors of Made to Stick.

Now, Made to Stick has some great stuff in it and they made some good points, but overall I don’t agree that snappy slogans have no value.

There’s a reason that slogans have been around since 1500’s and that’s because human beings respond to them. They started as battle cries that roused the troops and gave them something to scream when going into battle; something that in a few short words told the world who they were and what they believed.

The Heaths think that has changed.

“People don’t speak slogan-language today unless they’re trying to put one over on you. So when you hear one, you immediately become cynical.”

They say this in spite of the fact that the first thing all the groups they described did, corporate and non-profit alike, was to find a slogan that encapsulated their goals.

The problem comes if the slogan is all there is; the Heaths used this example to prove their point, whereas I think it proves mine.

“Recently, a task force of top execs at a large technology company was brainstorming about a new leadership initiative. It wanted the company’s managers to spend more time developing their people and less on giving orders. To make this happen, the firm would have to change the way those managers were groomed, paid, and evaluated. Yet, facing these epic changes, the task force felt the need to hammer out a slogan. It was a doozy (mildly disguised for confidentiality): “360-Degree Leadership: Because we all matter.” Just then, all the employees in the universe rolled their eyes.”

I’ve seen many similar slogans that deserved the eye rolls, but this one doesn’t.

If all the execs had done was to announce the slogan and tell the company’s managers that they needed to put more effort into developing their people, then the slogan would be cheap, feel-good talk and I would agree with the cynicism—but they didn’t.

The key to the difference lies in these words, “the firm would have to change the way those managers were groomed, paid, and evaluated.”

Assuming that the company followed through with the changes and educated its managers to their new responsibilities, then the slogan has teeth and it becomes a war cry that can rally the troops.

The stories the Heaths recommend are great; use them to explain; use real examples to show the words in action, but as good as they are for communication, you can’t scream them when going into battle.

Slogans can inspire and encourage; they can tell a story to the world in just a few words; the good ones can be a lifeline when there is nothing else to grab.

People like slogans, even Millennials; what they don’t like are feel-good words and empty promises wrapped up in a snappy package.
